Capacity in a sewing factory is finite, and the programs that ship on time are the ones that booked before the season rather than during it.

How Capacity Is Actually Allocated

A sewing floor has a fixed number of stations and a fixed shift pattern. Capacity is therefore a number of station-hours, and an order consumes it in proportion to its complexity: a simple drawstring bag consumes less per unit than a lined cooler bag with a welded seam.

Factories allocate line time in blocks, usually by week or by month, and a peak season fills those blocks in advance. A buyer asking for a slot in September is competing with everyone else’s September order, while a buyer who booked in June took a slot that was still open.

The practical consequence is that the booking conversation is about time, not only about price. A quotation that includes a delivery window is more valuable than one that includes only a unit price, because it says when the lines are actually available.

The Annual Booking Rhythm

Four points shape the year. Early in the year, programs finalise the range and book rough capacity for the main seasons, typically Q2 production for autumn retail and Q3 for holiday. Mid-year, samples and specifications are frozen, which converts a rough booking into a firm one.

Before each production window, materials are booked: fabric, hardware and packaging all have their own lead times, and a line slot without material behind it produces an idle line rather than a shipment. This is where the booking discipline pays, because material purchasing is planned against a date that is already fixed.

Finally, there is the flexibility layer. Most programs need to move volume between months as sales data arrives, and a factory will accommodate that for a buyer who booked honestly. It will not manufacture capacity for a buyer who appears in the peak month with a request.

What to Commit at Each Stage

A rough booking commits to a volume range and a month, without a fixed specification. It costs the buyer nothing except a forecast, and it gives the factory the ability to reserve stations.

A firm booking commits to a quantity, a specification and a deposit. This is the stage where delivery windows become enforceable, and it should be documented in the order confirmation rather than in an email thread.

A rolling forecast commits to nothing but informs the factory. Programs that share one every month find their allocations protected, because the factory can plan material and labour rather than reacting. The forecast is the cheapest capacity insurance available, and it is the tool most programs under-use.

Keeping a Slot When Forecasts Move

Forecasts move, and the way to keep a slot through a change is to communicate early and offer a use. A buyer who cancels two weeks of line time stranding the factory loses credibility; a buyer who says in advance that volume is shifting from August to October, and asks whether the capacity can move with it, is doing the factory a favour.

Where a program genuinely cannot use the time, the honest options are to accept a smaller order for that window or to release the slot with as much notice as possible. Factories remember which buyers released time early and which disappeared.
