Case Study: Industrial Supplier Consolidates Parts Kitting into Durable Totes

When a mid-size industrial supplier asked us to solve their parts kitting chaos, the brief sounded simple: replace the cardboard that was collapsing mid-line with something durable. The project that followed, from material selection to the kitting layout that cut their line-side search time, is a working case study in how durable totes earn their keep in industrial supply. Here is how it went, including the decisions we would repeat and the one we changed.

The problem: cardboard kitting boxes at line speed

The supplier kitted fasteners and small components into kits that travelled with work orders down an assembly line. Their cardboard kit boxes absorbed oil, sagged under repeated handling, and shed fibres into precision assemblies, and the weekly replacement cost was the small number; the real cost was kits that arrived incomplete because a collapsed corner had spilled contents between stations. Their purchasing team had priced industrial alternatives against the small business purchasing guidance available from resources like SBA.gov, and concluded that a durable, washable tote with compartment dividers would pay for itself within a quarter if it survived the handling. That survival requirement became the specification.

Material and construction decisions

The spec that emerged was a woven polypropylene tote with a laminated interior for wipe-clean service, a rigid polymer base insert so the tote stood open on the kit bench, and reinforced webbing handles rated for loaded one-hand carrying. Dividers were the interesting decision: sewn dividers fixed the layout forever, so we supplied loop-and-hook compatible divider systems the customer repositions per kit type. The one decision we changed mid-project was closure, the original zip design slowed kit picks noticeably, and the final version runs an open-top design with a flap for storage instead of for picking. The results and what transferred to other programs

The numbers the customer tracked told the story: tote counts stayed in service across the quarter with only closure-flap wear to report, kit completeness complaints stopped, and the line-side search time that motivated the project dropped visibly once every kit lived in a stand-open tote with a fixed divider layout. What transfers to other industrial programs is the method: define the handling environment first, choose material for the cleaning chemistry it will meet, make dividers adjustable, and prototype the closure with the people who pick.
