What qualifies as a real second source

A real second source can produce the same specification, not the same product category. The distinction is technical: the second factory must match the construction method, the material system and the hardware, because a “similar” tote that substitutes stitching classes or fabric weight is not backup, it is a different product wearing the brand. The qualification checklist mirrors the first factory’s: capability on the same machines, material sourcing for the same components, sample conformity against the golden sample, and capacity headroom at the volumes the emergency would need. Factories that cannot show construction parity fail quietly at re-order time, which is when the backup was supposed to work.

The qualification sequence in 4 steps

Step 1: technical handoff. Give the second factory the complete specification package, drawings, material specs, seam classes and golden sample, not photos of the finished bag. Step 2: pilot run. Volume split and supplier communication

The working split keeps the primary at 70 to 80 percent and the second source warm at 20 to 30 percent, flexing toward the second during peak seasons when the primary is at capacity. Communicate the structure openly: professional factories expect multi-sourcing at brand level, and an announced qualification damages less trust than a silent migration after a failure. Dual sourcing costs a sampling round, a pilot and slightly higher unit prices on the smaller volume, because the second factory loses scale economies.
